Operating context

The site faced congestion at the arrival gate between 7 and 10 pm, with verbal vehicle requests and weak parking-location records. The goal was shorter delivery time and a calmer guest handoff—not only more staff.

Baseline before changes

Average evening delivery wait exceeded about 12 minutes in measured samples, with frequent guest status questions and role overlap between reception and parking at shift change.

Operational intervention

Roles were split into reception, parking, and prepare/deliver, with one peak supervisor. Guests could request early via a digital ticket, and every vehicle was linked to a clear spot code.

Results after four weeks

Evening peak delivery waits fell from roughly 12 minutes to about 6–7 minutes in measured samples, and repeated status questions declined once request status was visible to guests. Large banquet spikes still required planned surge staffing.
